Executive briefing: AI and data

Microsoft Copilot Readiness: Is Your Data Ready for Copilot?

Microsoft Copilot readiness is whether your permissions, labels and data can safely be searched by an assistant that sees everything each user can open. Copilot respects existing access rights, so years of over-broad sharing become instant answers. Before a wide rollout, fix oversharing, label sensitive content, name data owners and measure whether licensed users actually use it.

  • Copilot only surfaces what each user already has permission to see. That is a safeguard, and it is also the risk: it exposes every permission that was set too wide.
  • Oversharing is the main Copilot data risk: files shared with everyone, links anyone can open and sites nobody owns.
  • The platform is a control. It does not decide which data is allowed, who checks outputs or who is accountable. Governance is a board decision.
  • Sensitivity labels only protect what has been labelled. Unlabelled sensitive content is the gap to close first.
  • Licence value is measurable. Compare licensed users with active users before buying more.

Old permissions become new exposure

A salary file shared too widely years ago was hard to find. With Copilot, anyone who can open it can have it summarised in seconds.

The defaults are permissive

Microsoft's own guidance notes that SharePoint sets sharing to the most permissive option by default. Readiness means checking what that has produced over the years.

Licences are a recurring cost

Copilot licences are assigned per user. Seats that are enabled but unused are spend without return, and the usage data to prove it already exists.

Frequently asked questions

What is Microsoft Copilot readiness?

It is whether your permissions, sensitivity labels, data ownership and use cases are in a fit state for an AI assistant that can search everything each user can open. It is a data and governance question before it is a technical one.

Is my data ready for Copilot?

Only if access is right. Copilot surfaces organisational data a user has at least view permission for, so check for content shared with everyone, links anyone can open, broken inheritance, unlabelled sensitive files and sites with no owner.

What is Copilot oversharing?

Oversharing is content open to more people than need it. Copilot does not create that access, but it makes overshared content far easier to find, because any user can ask for it in plain language rather than knowing where it is stored.

Does Copilot use our data to train its AI models?

Microsoft states in its Copilot privacy documentation that prompts, responses and data accessed through Microsoft Graph are not used to train the foundation large language models. Check the current terms for your own licence agreement.

Does Copilot respect sensitivity labels?

Microsoft states that Copilot honours the usage rights of content protected with sensitivity labels and Purview encryption. Labels only protect content that has been labelled, so unlabelled sensitive material is the gap to close before a wide rollout.

How do you measure Copilot adoption and ROI?

Microsoft's Copilot usage report shows enabled users, active users and the active users rate over up to 180 days. Compare seats paid for with seats used, then tie each licence group to a measurable business outcome before buying more.

Who should own Copilot readiness?

One named executive, with IT, security, data protection and the business owners of each site. IT can fix permissions, but deciding which data is off limits to AI and what counts as a return are leadership decisions.
