Executive AI Strategy Day

The Executive AI Strategy Day: Decide Where AI Creates Value, and How You Will Prove It

No more pilots. No months-long audit. One working day with your leadership team on the decisions only you can make, ending with a 90-day plan, named owners and a way to track the benefits.

The AI governance path: step 2 of 5

  1. 1 Assess
  2. ▼ You are here 2 Plan
  3. 3 Build
  4. 4 Implement
  5. 5 Certify

Start here if: You know where AI is used, but not what to fix first or what to fund.

Who attends
The CEO and the leadership team, including the people who own the P&L and the operating model.
Format
A short diagnostic before the day, then one full working day with the AIPEX team.
You leave with
Agreed priorities, named owners, a benefits scorecard, a 90-day plan and a board pack.
After the day
A 30-day review against the scorecard, so the plan turns into results.

Decisions, owners and measures, not another report.

  1. A decided AI strategy

The short list of places where AI will create measurable value in your core workflows, and a clear record of where you will not invest.

  2. Named owners and decision rights

One accountable owner for each priority, and what they can decide without returning to the board.

  3. A benefits scorecard

For each priority: the baseline, the early measures that show progress, the outcome measures that reach the P&L, an owner and a review date.

  4. A 90-day plan and 12-month roadmap

What starts, what stops and what is funded, in the order that returns value soonest.

  5. Governance in proportion to the risk

The minimum controls, policy and oversight the priorities need, including AI already in use that nobody has approved.

  6. Vendor evaluation criteria

The questions every AI vendor must answer, so you buy outcomes rather than licences.

  7. A board-ready pack

A short paper and presentation the board can approve and govern against each quarter.

No pilots, no audit. Straight to the leadership questions.

What we cut out

  • Another pilot to prove the technology works
  • A months-long audit before any decision is taken
  • Vendor demonstrations in place of a strategy
  • A long report that nobody acts on
  • Technology-first agendas that leave the leadership questions open

What we focus on

  • The decisions that sit with the leadership team
  • Value in the core workflows that drive revenue, cost and customer experience
  • Ownership, accountability and decision rights
  • How the benefits will be measured, reported and defended to the CFO

The questions your leadership team will answer on the day.

  1. Where will AI create measurable value in our core workflows, and where will it not?
  2. What will we start, stop and fund in the next 90 days?
  3. Who owns each outcome, and what can they decide without coming back to the board?
  4. What is the baseline, and which early measures will tell us it is working before the P&L does?
  5. What risk are we carrying today, including AI already in use that we have not approved?
  6. What does the board need to see each quarter?
  7. Are our vendors selling us outcomes or licences?
  8. Do we have the leadership capacity to deliver this, or do we need a Chief AI Officer?

If you can't quantify it, you can't justify it.

Every priority leaves the day with a scorecard the CFO will accept, so value is proven rather than claimed.

  1. Baseline

Measured before anything changes: cost, cycle time, quality and volume in each priority workflow.

  2. Early measures

Leading indicators that move first: adoption inside the workflow, time saved, rework and error rates.

  3. Outcome measures

What reaches the P&L and the risk register: revenue, cost, margin, risk and customer experience.

  4. Review

The 30-day review against the scorecard, then a quarterly report the board can hold owners to.

Evidence before the day, decisions on the day, results after it.

  1. Before the day

A short readiness diagnostic and conversations with key leaders, so the day starts from evidence rather than opinion.

  2. Session 1: Position

Where you are today: AI already in use, what it has delivered and the risk you are carrying.

  3. Session 2: Priorities

Where value is trapped in your core workflows, and the short list worth pursuing.

  4. Session 3: Ownership

Owners, decision rights and the minimum governance for each priority.

  5. Session 4: Plan and measures

The 90-day plan, the 12-month roadmap and the benefits scorecard.

  6. After the day

Strategy document and board pack, then the 30-day review against the scorecard.

Frequently asked questions

What is an AI strategy day?

A structured working day for a leadership team to decide where AI will create value, who owns it, how it will be governed and how the benefits will be measured. It ends with a 90-day plan and a board pack rather than a list of ideas.

Who should attend?

The CEO and the leadership team, including the people who own the P&L, operations, finance, technology and risk. The decisions taken on the day need the people who can make them in the room.

How is it different from an AI workshop or an AI audit?

A workshop builds awareness and an audit describes the current state. The Strategy Day produces decisions: priorities, owners, measures and a plan the board can approve.

We already have AI pilots running. Is this still right for us?

Yes. Most organisations with pilots need to decide which ones deserve investment, who owns them in production and how their value will be proven. The day answers those questions.

What happens after the day?

You receive the strategy document, benefits scorecard and board pack, and we hold a 30-day review against the scorecard. Where you need ongoing senior support, a fractional Chief AI Officer can lead delivery.
